Tank or Tankless: The Cost Comparison That Actually Matters

Sticker price favours the tank and twenty year cost favours tankless. Ten years is the crossover, and where you land depends on your gas line, your water and your horizon.

The ten year number

Over ten years, a storage tank costs you the purchase, the install, and, if you are at the far end of its 10 to 15 year life 1, possibly a replacement right at the edge of the window. A tankless unit costs a higher purchase and install, plus roughly ten annual descaling visits, and will not need replacing inside that window at all. The two totals land much closer together than the showroom prices suggest.

Stretch the same comparison to twenty years and it stops being close. A tank bought today is replaced once inside twenty years, sometimes twice if the water is hard and the unit was never flushed. A tankless unit installed today is approaching the end of its expected life at about year twenty 14, having been replaced zero times.

That is the whole argument for tankless, and it is a real one. It is also why the decision depends less on the appliance than on how long you intend to own the house. What the install difference actually is

The install gap between tank and tankless is not mostly the appliance. It is gas supply, venting and, on electric conversions, the electrical service. A tankless unit fires much harder than a tank when it runs, so the gas line feeding it often needs to be larger, and the venting is usually a different system entirely rather than a reuse of what is already there. Where all three already suit, the install gap is modest. Where they do not, it is the largest single line in the quote.

This is the reason two tankless quotes for two neighbouring houses can look nothing alike. One house had an adequate gas line and a straightforward vent route. The other needed the line upsized from the meter and a new vent path cut.

Three questions settle it before you shop:

  1. What size is the gas line at the appliance, and does it support the unit being quoted?
  2. Can the existing vent be reused, or is a new one required?
  3. If electric, does the panel and circuit support the unit?

A contractor who has answered those has given you a real number. One who has not is quoting the appliance and hoping, which is the pattern behind most quote differences.

Servicing, honestly

Tankless units need descaling roughly once a year in a hard water area, and Lowcountry water qualifies. Skipping it is not a cosmetic decision: scale builds inside the heat exchanger, which is the expensive part, and a neglected tankless unit can fail early enough to erase the lifespan advantage that justified buying it. Tanks want an annual flush too, which is part of routine water heater service, but a tank that misses a flush degrades gradually. A tankless unit that misses descaling degrades toward a repair.

This is where the honest comparison usually breaks down, because the sales version of tankless quietly omits ten recurring visits and the sales version of tank quietly omits the replacement.

Put both in and the picture is fair:

  • Tank: lower entry cost, annual flush, replaced once inside twenty years.
  • Tankless: higher entry cost, annual descaling, not replaced inside twenty years.

Neither of those is a trick. They are just two different shapes of the same spending.

Which house suits which

Tankless suits a house that already has adequate gas and venting, a household that uses hot water in long or overlapping draws, and an owner who intends to stay long enough for the lifespan advantage to pay back. A storage tank suits a house where the gas or venting would need upgrading, a household with predictable demand, and an owner with a shorter horizon. Neither is universally better, and any contractor who says otherwise is selling rather than advising.

There is one more thing worth weighing in 2026. New federal efficiency standards for consumer water heaters require compliance from 2029 23. Under them, more than half of newly manufactured electric storage water heaters are expected to use heat pump technology, against roughly 3% today 2. The Department of Energy estimates that moving a common electric resistance heater to a compliant heat pump model saves about $1,800 over the life of the appliance 2.

Whatever you install now will still be running when that lands. That does not force a choice today. It does mean the efficiency of what you buy is a bigger financial decision than the difference between two install quotes.

The number to ask for is Uniform Energy Factor, or UEF. Higher is better 1, it is printed on the unit, and it is worth two minutes before you commit to a decade.

The short version

Sticker price favours the tank. Twenty year cost favours tankless. Ten years is roughly the crossover, and where you land inside it depends on your gas line, your water hardness, and how long you plan to own the house.

Ask for the UEF. Ask what the install requires beyond the appliance. Ask what the annual servicing is. Those three answers decide this, and none of them are on the price tag.
